Treat the agent as a maintained service with versioned releases and accountable incident response. NIST’s risk framework calls for continuing review, clear responsibilities and safe decommissioning; its guidance is voluntary rather than a voice-agent certification. (airc.nist.gov)
Suggested operating cadence
| Frequency | Proposed work | Owner |
|---|---|---|
| Daily during the pilot | Reconcile outcomes; inspect critical failures; check spend and fallback queues | Operations and integration owners |
| Weekly once stable | Review a stratified sample, complaints, repeat contacts and policy exceptions | QA lead and frontline supervisor |
| Before each material change | Run regression tests; approve the version; verify rollback | Technical owner and business approver |
| Monthly | Recalculate outcome economics; review access, supplier changes and unresolved risks | Finance, operations and risk leads |
| Before adding a location or workflow | Revalidate policies, permissions, capacity and human coverage | Relevant local owner |
Keep a release manifest containing the agent version, model configuration, voice settings, prompt, knowledge revision, tool schema and backend release. If a provider changes a component you cannot pin, document how you will detect and evaluate the change.
How should an incident be handled?
Use this proposed sequence:
- Restrict the affected action or switch routing.
- Preserve necessary evidence under the approved retention policy.
- Identify affected tasks and operational records.
- Correct records and arrange customer follow-up.
- Escalate privacy or legal issues to the responsible team.
- Fix and regression-test the cause.
- Obtain approval before restoring the capability.
How do you avoid becoming trapped in the build?
Before rollout, require:
- Business-owned platform and carrier administration.
- Documented number control and transfer arrangements.
- Exportable prompts, policies, tool schemas and outcome definitions.
- Reusable test cases outside the supplier dashboard.
- An inventory of secrets and a rotation procedure.
- Clear ownership of integration code and documentation.
- Data-export, deletion and termination procedures.
- A rehearsed return to the previous routing arrangement.
Do not cancel the old answering arrangement until the replacement and its fallback have passed the agreed gates.
